Across our network of nonprofit leaders, executive directors, CFOs, development staff, board members, the same pattern keeps showing up. AI isn't coming. It's already here.
It's being used in communications, grant writing, internal emails, planning documents, and board materials. Not in a coordinated way. Not with shared understanding. Almost never with leadership clarity.
Most of it is happening quietly. We call it Ghost Mode: real use, real impact, completely invisible to leadership.
This isn't a technology problem
It's easy to frame this as a tools issue. Which platforms should we allow? What policies do we need? Should we train staff?
Those aren't bad questions. They're just not the first ones.
The gap we're seeing isn't technical. It's leadership. Leaders don't feel confident guiding something they didn't grow up with. Boards sense risk but don't know how to engage it. Teams are experimenting without shared norms or direction. So organizations default to what feels safe: a policy document, a one-time training. And then nothing really changes.
The risks go unmitigated. The opportunities go unrealized.
AI doesn't create chaos in organizations. It reveals it.
What's already there, unclear expectations, weak decision-making rhythm, gaps in ownership, misalignment between mission and day-to-day behavior, AI exposes all of it. That's why two organizations can use the same tool and have completely different outcomes. One builds momentum. The other builds risk.
Most organizations are stuck in one of four patterns
From what we've seen, organizations tend to fall into one of these:
Ghost Mode: Leadership believes AI isn't being used. It already is.
Sandbox Rebellion: Individuals experimenting with no shared norms or direction.
Policy Prison: A policy exists. Behavior hasn't actually changed.
Aligned Innovation: Leadership actively guides use with clear expectations and shared learning.
Very few organizations are in that fourth category. But that's where the opportunity is.
What leadership actually looks like here
Strong AI leadership doesn't mean having all the answers. It means creating clarity where there currently isn't any. Clarity on what's allowed and what's not. Who owns decisions. How AI connects to mission and values. Where experimentation is encouraged. How risk gets managed in real time.
And most importantly, it means creating a culture where people are learning in the open, not experimenting in the shadows.
Policy development and staff training are real and necessary parts of that work. We provide both. But a policy alone won't change behavior, and training alone won't sustain change. Those tools have to be embedded in something larger: a leadership practice that builds confidence, strengthens governance, and keeps the organization learning over time.
Handing this off to a tech or HR person almost always misses the point. This isn't about tools. It's about how leadership shows up in a new reality.
Lead anyway
You don't need to wait for perfect clarity, a finalized policy, or for the sector to catch up. AI is already shaping how your organization works.
